What good AI acceptance criteria look like

Each criterion should be testable on real data by someone who does the work today. The five we write most often:

  • Accuracy on a fixed sample: for example, every required field extracted correctly on 50 real documents
  • Confidence and escalation: low-confidence items go to a named person, never auto-approved
  • Boundaries: where the tool runs, what data it may read, what it may never do
  • Audit: every decision logged with its source and reviewer
  • Sign-off: the team that owns the work approves a real sample before go-live
